December 2018. I should have been wrapping presents with my daughters.

Instead, I was sat at the kitchen table at 11pm, chasing £10,000 in unpaid invoices just to cover wages before Christmas.

Ten employees. A business turning over nearly three quarters of a million pounds. From the outside, it looked like success. From the inside? I was drowning.

Every decision came through me. Every problem landed on my desk. I couldn't take a day off without my phone buzzing non-stop. My wife would look at me and just shake her head. My girls stopped asking when I'd be home for tea. They'd already stopped expecting it.

And here's the mad thing: revenue was growing. We were up 50% year on year. My accountant sat me down and said six words that still haunt me:

"You're up 50%, but you've made no money."

How does that even happen? I'll tell you how. I had systems, but I'd never fully let go. Every decision still came back to me. My team didn't feel confident making calls without my sign-off, and I'd never built the trust or the structure to let them. So the systems existed on paper, but in practice? Everything still depended on me.

It didn't get better.

October 2023: I closed the business. After 13 years. After building it from nothing to nearly £750K turnover, 10 staff, and over £2M in ecommerce sales. One of the top 12 teamwear companies in the UK.

Gone.

THE LESSON

When I finally stopped and looked back, honestly, painfully, I could see it clearly. The business didn't fail because the product was bad. It didn't fail because the market changed. It didn't fail because I wasn't working hard enough.

It failed because I never built a sales system without me.

I was brilliant at selling. I could walk into any meeting, build rapport, read the room, close the deal. 30,000+ sales conversations over 20 years. I knew what I was doing.

But here's what I couldn't do: I couldn't teach my business to sell without me.

Everything lived in my head. My scripts, my relationships, my instincts. When I was in the room, deals closed. When I wasn't? Silence. No pipeline. No follow-up. No system.

I confused being good at sales with having a sales system. They're not the same thing. Not even close.

THE FRAMEWORK

After I closed the doors, I spent months going back through everything. Every deal I'd ever closed. Every one I'd lost. Every lesson from adidas, ABInBev, and 13 years of entrepreneurship.

What emerged was a pattern. The businesses that win, the ones that grow without destroying the owner, all do the same three things. I now call it the Trust Sales System:

SYSTEMS (The Operational Fix): I had no documented sales process. No inbound strategy. No outbound plan. No pricing structure. No pipeline. Just me reacting to whatever walked through the door.

PEOPLE (The Leadership Fix): My team couldn't sell without me because I never trained them to. I never built the confidence, the culture, or the structure for anyone else to lead a sales conversation.

RESULTS & ACCOUNTABILITY (The Performance Fix): I had no KPIs. No weekly reviews. No way of knowing what was working and what wasn't until the bank account told me, and by then it was too late.

If I'd had this system in 2011, even just the Systems pillar, I'd still have that business today. My daughters wouldn't have missed those years with their dad. My wife wouldn't have spent a decade watching me burn out.

That's not a small thing.

1.  Where are your next 5 customers coming from? If you can't name the source, you don't have lead generation. You have hope.
2.  What happens after the first conversation? If there's no follow-up sequence, you're leaving money on the table every single week.
